Transforming ISO 9001 for a More Practical and Business-Driven System

The Challenge: An Unusable Quality Management System

A £20m turnover company importing and distributing barbecue coals and associated equipment to the retail and restaurant trade, faced a major issue with its ISO 9001 quality management system. The system had been developed by an external consultant and was presented in a four-inch thick manual full of technical jargon.

The new General Manager, with 30 years of experience in logistics, found the system impenetrable, disconnected from daily operations, and ignored by staff. It wasn’t improving efficiency – it was just sitting on a shelf. The business needed a practical, user-friendly system that employees could understand, own, and use to drive quality and performance.

The Solution: Rebuilding the System for Real-world Use

A re-implementation team was assembled, including senior leadership and key staff members. The goal was to redesign the ISO 9001 system so that it aligned with how the business actually operated. Key steps included:

  • A clear analysis of external risks, particularly from unstable supplier countries.
  • Defined 1, 2, and 3-year financial and non-financial objectives.
  • All documentation was rewritten in clear, business-friendly language.
  • The system was structured to reflect real business logic, making it practical and easy to use.
  • The core operational processes were linked to a suite of KPIs which were used to track and manage performance.

  • Staff from all levels participated in the system redevelopment, ensuring buy-in and ongoing improvements.

  • Instead of the system being the “ISO system” it was rebranded as the company “Book of Best Practice”  which just happened to meet the requirements of ISO.
  • The “Book of Best Practice” was then used to embed the new system into the company culture.  The system was now understood, trusted, and actively used.
